The problem
The challenge faced
Tosca operates across multiple European regions as a leading provider of reusable packaging solutions. After more than two decades, their legacy pooling application was moving out of support, creating an urgent need for migration whilst maintaining business continuity. The system processed substantial daily transaction volumes and served approximately 280 users across the organisation.
Our approach
We engaged at both strategic and delivery levels, providing programme management oversight across the entire transformation whilst deploying specialist resources to critical workstreams. The programme runs from January to an April go-live, structured across five distinct but interconnected projects.
Our first initiative focused on operational stability. We replatformed the existing Pool IT application onto modern cloud infrastructure, enhancing performance and security to provide breathing space for a thoughtful migration. This project was completed and transitioned into business-as-usual operations.
We partnered with NorthStar, an operational excellence consultancy with supply chain expertise, to support business process workshops. This collaborative approach positioned us as the lead partner orchestrating the overall programme whilst ensuring access to specialist domain knowledge where it added value.
